全球性行銷與研發Global Marketing and R&D

全球行銷不是把同一張海報翻譯成不同語言,也不是每個國家都重做一次。這一週要練習判斷:產品、價格、通路與推廣哪些可以標準化,哪些必須在地化;研發又要如何用跨國資料找出真正可複製的需求。Global marketing is not translating one poster into many languages, and it is not rebuilding the entire offer country by country. This week asks which parts of Product, Price, Place, and Promotion can be standardized, which must be adapted, and how R&D should use cross-border evidence to find demand that actually travels.

Hill 的全球行銷與研發架構會提醒我們,企業要在「成本效率」與「在地回應」之間做選擇。標準化可以降低研發、採購、包裝、廣告與營運複雜度;在地化則可以提高適配度、法規可行性與消費者接受度。Hill's global marketing and R&D frame asks firms to balance cost efficiency and local responsiveness. Standardization can reduce R&D, sourcing, packaging, advertising, and operating complexity. Adaptation can improve fit, legal feasibility, and consumer acceptance.

判斷不能只靠「世界越來越像」這種大敘事。你要問得更細:哪一群消費者真的跨國相似?相似的是功能需求、價格敏感度、文化符號、購買通路,還是社群炫耀方式?答案不同,4P 的調整也不同。The decision cannot rest on a vague claim that the world is becoming similar. Ask more precisely: which consumers are similar across borders? Are they similar in functional need, price sensitivity, cultural meaning, purchase channel, or social-display behavior? Different answers change different parts of the 4P mix.

4P 的重點不是每一欄都平均調整,而是找出最會造成跨國誤差的那一欄。研發的工作,是把需求共通性與差異性設計進產品與系列。The 4P decision is not about adapting everything equally. Find the P that creates the largest cross-border error. R&D translates commonality and difference into product and portfolio architecture.

他的強主張The Strong Claim

Theodore Levitt 在 1983 年主張,科技、旅行、媒體與運輸會推動顧客偏好趨同,全球公司因此可以用標準化產品與標準化行銷取得規模優勢。In 1983, Theodore Levitt argued that technology, travel, media, and transportation push preferences toward convergence, allowing global firms to win with standardized products and marketing at scale.

什麼時候有用When It Helps

當功能需求高度相同、文化意義不重、規格可被全球供應鏈支撐、品牌靠一致性創造信任時,Levitt 的提醒很有力量:不要過度在地化,否則成本與複雜度會吃掉優勢。It is powerful when functional needs are similar, cultural meaning is light, specifications fit a global supply chain, and brand trust comes from consistency. It warns managers not to over-localize and destroy scale advantages.

什麼時候會失敗When It Fails

食物、美妝、娛樂、玩具、教育、金融服務等市場,顧客買的不只是功能,也買身份、情緒、儀式與信任。這時標準化過頭會把差異誤讀成雜訊。Food, beauty, entertainment, toys, education, and financial services often sell identity, emotion, ritual, and trust, not only function. Here, excessive standardization misreads meaningful difference as noise.

用分布看定位:平均數不是市場,尾端也不是雜訊Positioning by Distribution: The Mean Is Not the Market, and Tails Are Not Noise

本週把使用者提出的「正態分佈下的營銷策略」概念轉成全球行銷工具:如果市場偏好接近鐘形分布,平均數附近代表大眾市場;左尾與右尾代表價格極敏感、收藏狂熱、文化前衛、規格極端或身份感特別強的消費者。This week turns the idea of marketing strategy under a normal distribution into a global marketing tool: if preferences look roughly bell-shaped, the mean points to the mass market, while the left and right tails reveal price-sensitive, collector-intense, avant-garde, specification-extreme, or identity-driven consumers.

概率陷阱是:看到最大的一群人,就以為那是全部市場。全球行銷常常剛好相反:跨國成功有時不是抓平均,而是找到兩個國家尾端偏好重疊的那一小群人,再用通路和社群把它放大。The probability trap is to see the largest group and treat it as the entire market. Global marketing often works the other way: success may come from finding a small overlapping tail segment across countries, then amplifying it through channel and community design.

證據不要只看問卷Do Not Rely Only on Surveys

  • 訂單簿:哪些 SKU 真的賣出、缺貨、被轉售?Order book: which SKUs actually sell, stock out, or get resold?
  • 搜尋與社群:顧客用什麼字找、用什麼圖分享?Search and social: what words do customers use, and what images do they share?
  • 退貨與客服:不適配的原因是產品、價格、通路還是宣傳?Returns and service: is the misfit about product, price, channel, or message?
  • 複購與會員:是一次流行,還是有穩定收藏者?Repeat purchase and membership: is it a fad, or a durable collector base?

如果中法偏好的重疊區很大,可以標準化核心 IP、包裝邏輯與稀缺機制;如果重疊區小,就要移動曲線:調整角色敘事、聯名對象、門市場域、價格層級或推廣語言。If the China-France overlap is large, standardize the core IP, package logic, and scarcity mechanism. If overlap is small, shift the curve through character story, collaboration partner, store context, price tier, or promotional language.

家用主機的價值,不只是在技術規格。它把遊戲從街機店帶回客廳,讓玩家插上卡匣或放入光碟就能開始玩。對 1990 年代的家庭娛樂來說,這是通路、產品與使用情境一起改變。The home console was not only a specification sheet. It moved play from arcades into the living room, where a player could plug in a cartridge or load a disc and start. Product, channel, and use context changed together.

先把產業背景放回來Put the Industry Context Back In

Mega Drive 是 SEGA 在 16-bit 主機時代的代表機種;在北美,它以 Genesis 之名與 Nintendo 競爭。這個案例重要,是因為它同時牽涉全球品牌、硬體規格、軟體授權、內容審查、封面設計、電視標準與玩家記憶。換句話說,4P 在這裡不只是行銷表格,而是會一路碰到研發與供應端。The Mega Drive was SEGA's flagship 16-bit console; in North America it competed under the Genesis name. The case matters because it ties together global branding, hardware standards, software licensing, content regulation, cover art, television standards, and player memory. In other words, the 4P mix reaches all the way into R&D and supply decisions.

半導體技術進步讓家用主機能呈現更快的動作、更細的色彩與更複雜的聲音;儲存媒介的改變又把遊戲從卡匣推向 CD-ROM。卡匣速度快、體驗穩定,但容量有限;CD-ROM 容量大,可以加入 CD 音樂、語音、動畫與更多內容,卻也帶來讀取、授權、成本與模擬器相容性的問題。Semiconductor progress enabled faster action, richer color, and more complex audio. Storage also shifted from cartridges toward CD-ROM. Cartridges were fast and reliable but capacity-constrained. CD-ROM expanded music, voice, video, and content size, but it also introduced loading, licensing, cost, and emulation issues.

Marketing 的壓力Marketing Pressure不同市場對主機名稱、封面、遊戲陣容、懷舊記憶與「正版感」的期待不同。Markets differed in console name, packaging, lineup, nostalgia, and the feeling of an official premium product.
R&D 的壓力R&D Pressure版本越多,模擬器、測試、顯示比例、語言排序、授權與品質保證就越複雜。More versions meant more emulator work, testing, display handling, language sorting, licensing, and quality assurance.

遊戲陣容Game lineup日本、亞洲、北美與歐洲版收錄遊戲不同。亞洲版會避開過度依賴日文能力的 RPG、策略或問答類作品,也會因授權問題替換作品。Japan, Asia, North America, and Europe had different lineups. The Asian release avoided some text-heavy RPG, strategy, or quiz titles that required Japanese, and licensing also changed the lineup.陣容就是產品定位:要服務大眾懷舊、硬派玩家,還是新玩家?The lineup is product positioning: mass nostalgia, hardcore fans, or new players?授權談判、模擬品質、語言理解門檻與市場期待會互相拉扯。Licensing negotiation, emulation quality, language accessibility, and market expectation pull against each other.
PAL / NTSC 顯示標準PAL / NTSC display standards歐洲 PAL 遊戲常見 50Hz 與不同垂直解析度;迷你主機若用 60Hz 執行,速度變順,但也可能改變原始體驗與畫面比例。European PAL games often used 50Hz and different vertical resolution. Running them at 60Hz can feel smoother, but may change original timing and image proportions.玩家希望「好玩、順、不彆扭」;懷舊玩家又可能要求「像當年」。Players want the game to feel smooth and playable; nostalgia players may also demand that it feel like the original.顯示模式、濾鏡、比例縮放與 QA 變成產品承諾的一部分。Display mode, filters, scaling, and QA become part of the product promise.
語言與排序Language and sorting介面語言會影響封面、排序與遊戲版本。逐字稿也指出,中文排序若以日文漢字邏輯處理,就會讓中文使用者覺得不自然。Interface language affects cover art, sorting, and game versions. The transcripts note that Chinese sorting can feel wrong if engineers treat Chinese characters through Japanese kanji logic.語言不只是翻譯,而是使用者是否被認真對待的信號。Language is not just translation. It signals whether users feel taken seriously.需要在地資料結構、排序規則、字型、測試者與修正週期。Local data structure, sorting rules, fonts, testers, and revision cycles are needed.
CD-ROM 與 Mega CD 內容CD-ROM and Mega CD contentMega CD 讓遊戲加入 CD 音樂、語音、動畫與更多內容;但 32X 模擬器未準備好、聲優或影像授權談判,也會決定產品範圍。Mega CD enabled CD music, voice, animation, and more content. But unfinished 32X emulation and voice or video licensing negotiations shaped what could be included.「收錄更多、內容更完整」是賣點,也能重新喚起沒有玩過 Mega CD 的玩家興趣。More and richer content is a selling point, especially for players who never had access to Mega CD.媒體容量變大,不等於產品變簡單;授權、相容性與品質風險也同步變大。More capacity does not make the product simpler. Licensing, compatibility, and quality risks expand too.

SEGA 個案最值得帶走的一句話:在地化不是把文字翻好,而是判斷哪一個在地差異重要到值得改產品。改越多,市場貼合度可能越高;但版本管理、授權、模擬器與測試成本也會同步上升。The key takeaway from SEGA: localization is not only language work. It is a judgment about which local difference is important enough to change the product. More adaptation may increase fit, but version management, licensing, emulation, and testing costs rise with it.

R&D 與 Marketing 的衝突,常常不是誰比較懂市場,而是兩邊承擔的風險不同:一邊怕產品不貼近顧客,一邊怕版本太多而失控。The R&D-marketing conflict is often not about who understands the market better. The two sides carry different risks: one worries about weak market fit, the other worries about uncontrolled version complexity.

把 4P 擴成 4P+Turn 4P Into 4P+

遊戲主機提醒我們,跨國行銷不能只問「產品、價格、通路、推廣」四欄。至少還要多看三個 P 之外的問題:The console case shows why global marketing needs more than the four classic Ps. Add at least three extra checks:

  • Platform fit:電視標準、控制器、顯示比例、讀取速度與線上 / 離線使用情境是否符合當地玩家?Platform fit: do TV standards, controllers, display ratio, loading speed, and online / offline use fit local players?
  • Portfolio logic:收錄哪些遊戲,等於承諾服務哪一群顧客。陣容不是清單,而是定位。Portfolio logic: the games included define the customers being served. A lineup is positioning, not a list.
  • Proof before launch:語言、排序、封面、授權與版本選擇需要真實在地測試,不是總部自己覺得合理就好。Proof before launch: language, sorting, cover art, rights, and version choices need local testing, not only headquarters' internal logic.
